A day in the business found the measure holding up every quote

Project Floors & Design supplies and installs flooring across Brisbane. Vic wanted to know where the hours were going before spending money to fix them. We spent a day inside the business to find out. The answer was on the estimating desk.

“Tyler spent a day in our business and came back with a report on where we were losing time across the whole operation. We got talking about the takeoff side, and that's what we ended up building. It's taken a big chunk of time off every measure.”

Where it started

Project Floors & Design is a well-established dealer in Slacks Creek, quoting commercial and residential jobs every day and running the business on Unleashed and twenty years of know-how. Busy, growing, and with no clear picture of which part of the week was costing the most.

So we started with a day on site, following a job from the builder's order to the finished floor. That became a written report across four areas: commission reporting, purchase order intake, inventory and dye lot tracking, and scheduling. Each one with the time it was costing and what a fix would look like.

The turn

The report's first recommendation was the commission report, two to three days of admin every month and a clean automation. But the conversation kept coming back to the front of the pipeline. Every quote started with a floor plan, a ruler and a printer. A commercial takeoff took half a day. A residential one, forty minutes. And the numbers from that measure fed everything downstream: the order, the stock, the invoice.

Measuring tools existed. None of them fit the way the team quoted. So the first build changed.

What we built

A takeoff tool that works from the floor plan. Upload the PDF, set the scale, draw the rooms, and it returns the areas, the lineal metres for roll goods, the wastage, and a marked-up plan the team can hand to a client. It runs in the browser, so Vic can see the team using it from his phone.

We built it with the estimators, in weekly rounds off their feedback, so it matched how they already worked rather than asking them to change.

What changed

Commercial takeoffs went from half a day to minutes. Residential from forty minutes to minutes. Same accuracy, no new hires, and the time went back into winning and running jobs.

The tool grew into AreaSum, the flooring estimating product we now run, and Project Floors uses it every day. The other three areas from the audit are mapped and ready when they are.

Let's see what your systems could do.

Start with an Operations Audit: we spend time in the business, then hand back a plain report on what to fix first and what it is worth. If the numbers do not stack up, we will tell you.

Ready when you are.
